Read the front page of any go-to-market platform this year and you will find the same promise counted the same way. One replaces legacy CRM and disparate point solutions. One replaces ten fragmented tools. One replaces fifteen. The number goes up, the sentence does not change.
That is a real pitch for a real buyer. Somebody with eleven logins and a reconciliation problem should absolutely go and buy the thing that ends it. But it is a pitch about tools, and a founder before their first sales hire does not have a tool problem.
They have nine jobs.
The nine
Someone has to find the accounts and decide which ones are worth the week. Someone has to work the open deals and know which ones are lying. Someone has to look across the whole thing and tell you what the forecast actually says. Someone has to answer the security questionnaire. Someone has to run the partner motion, and the pipeline before it. Someone has to notice a customer went quiet six weeks before they leave, and someone has to answer the ticket that made them go quiet.
At a company of four, all nine of those people are the same person, and that person is also shipping the product.
The usual answer is to hire. The advice every investor gives is to close your first ten to twenty deals yourself before you hire an account executive, because you cannot hand over a motion you have not found. That advice is correct and it is also brutal, because the stretch between deal one and deal twenty is exactly when all nine jobs are yours and none of them are done well.

The honest limit
This does not replace a sales hire and we will not say it does. Buyers penalised replacement framing all year, and they were right to: the tools making that claim were not doing the job. What nine scheduled roles do is make the stretch survivable, and leave behind a written program that a first hire can be dropped into rather than a folder of your own memory.
